The Heart of Agile with AI

Returning to the core principles of Agile – and understanding how AI changes collaboration and agile ways of working

The Heart of Agile with AI

Course Description

Agile was never meant to be a collection of frameworks, roles, or rules. It was designed to help people collaborate effectively, make better decisions, and deliver value under uncertainty.

Over time, many organisations have lost sight of these fundamentals. Agile practices are followed, but outcomes stagnate. Frameworks are applied, but learning slows down. What remains is often cargo-cult agility. Patterns, tools, or even ChatGPT-generated guidance are followed mechanically, without understanding the underlying intent.

In this workshop, Alistair Cockburn, co-author of the Agile Manifesto and creator of the Heart of Agile, returns Agile to its essential principles and explores how AI changes collaboration, decision-making, and agile ways of working.

Training format & exercise

The Heart of Agile with AI

This is a highly interactive, face-to-face workshop built around group discussions and small-team exercises.

Short inputs are continuously combined with hands-on practice, reflection, and improvement loops.

The focus is on learning through experience rather than lectures or slide-heavy presentations.

Group discussions

Participants explore key concepts of modern agile work, including:

  • why Agile works and what its central principles are
  • decisions as the unit of work in knowledge-intensive environments
  • how decisions flow through teams and organisations
  • cooperative games of invention and communication
  • leadership, culture, and collaboration
  • trimming initiatives into slices to meet changing needs and deadlines

Collaboration Cards

Participants work with the Collaboration Cards, learning:

  • the Alphabet of Collaboration
  • how to recognise behaviours that improve or damage collaboration
  • how to consciously improve collaboration in their own teams
  • how to observe collaboration dynamics in real time

Communication exercise

Participants work in teams of 5–7 people, each with specifiers and artists. The specifiers receive a drawing that the artists must reproduce — but communication is limited to simple text messages only. The exercise is repeated several times to practice:

  • collaboration and delivery
  • reflection and improvement
  • learning within an ongoing initiative

Carpaccio exercise

Participants work in pairs to construct a spreadsheet that calculates the price of a product.

The challenge is not technical. It lies in learning how to:

  • split work into the smallest possible delivery increments
  • deliver value as early as possible
  • respond effectively to changing requirements and deadlines

This exercise demonstrates incremental, value-based delivery with strong relevance for business and financial contexts.
